The Evolution of Specialization Peter's journey with Barrel highlights a critical shift in agency positioning. Starting as a shop that would "do branding, web design development, or even run a job fair," they discovered that true value comes from deep market understanding. This wasn't a surface-level change – it meant developing genuine category expertise in the CPG space, allowing them to tackle complex industry challenges that generalist agencies couldn't address. As Peter notes, this specialization enabled them to move upmarket and work with larger clients who needed deep category knowledge.
Building a Multi-Agency Ecosystem Rather than trying to serve everyone under one roof, Peter took an innovative approach to growth. He created distinct agencies to serve different market segments and technology needs. When he noticed their WordPress maintenance clients needed a different service model than their enterprise Shopify builds, he spun off Vaulted Oak as a dedicated support agency. This was followed by BX Studio for Webflow projects, and other specialized shops. Each agency maintains its own identity and focus, allowing teams to build deeper expertise in their specific areas while maintaining high service standards. It's a sophisticated solution to the common agency challenge of scale – instead of diluting expertise, they multiplied it.
The Power of Systematic Thinking While many leaders chase trends and make reactive decisions, Peter developed a framework of "pillars of beliefs" to guide growth. "You can get really overwhelmed with content and have this recency bias about everything," he shared. Instead of immediate reactions to challenges, his approach involves stepping back to understand the full picture: "What are we actually trying to do? What does the client really want? What's the win-win situation?" This methodical thinking helps filter opportunities and maintain consistent growth while avoiding short-term tactical moves that might compromise long-term success.
Strategic Integration of AI Peter's approach to AI cuts through the hype to focus on practical value. His agencies integrate AI thoughtfully across their workflow - from enhancing design mock-ups to improving recruitment and project evaluations. But what sets them apart is their focus on using AI to augment their specialized expertise rather than replace it. They recognize that while AI makes certain tasks more efficient, the real value comes from knowing exactly when and how to deploy it for maximum client impact. This pragmatic approach ensures they stay focused on what truly matters: delivering strategic value to their clients through deep industry expertise.
